Planning costs far less than execution

How important it is to plan, and to plan right: when you plan the processes you want to develop more correctly, you save a lot further down the road.

Most people in the world plan for one year and build for nine.

The Chinese plan for nine years and build for one.

It's worth learning from the Chinese, because they invest a great deal of resources in planning compared with execution. The cost of planning is far lower than the cost of execution.

Five rules from my experience, by which I specify and plan every system.

  1. Careful, hierarchical planning and specification

    From the macro to the micro.

  2. One file that maps the whole system

    One dynamic file that maps and brings together the whole architecture of the system, the services and the key points. The kind that lets any AI agent dive in within a second and get to know the whole system by reading one short file, which is updated after every session of changes.

  3. Documentation of decisions and resolutions, and a clear hierarchy of files

    Each level is derived from the one above it:

    • Master specification
    • Roadmaps
    • Decisions and resolutions
    • Sprints
    • Tasks
    • Milestones

  4. Every AI task is defined by two precise definitions

    A. What it has to read in order to dive into the task. B. Exactly how it has to submit it, and what checklist it has to meet in order to submit.

  5. No development before design and a mockup

    Often the specification and the vision change in light of the design. The design reveals the truth and leads to decisive choices. And the AI, too, approaches the work much better when there is a design that has already been approved. Google Stitch or Claude Design are fun to use for this.
